The RevOps operating system: how to run B2B revenue like a product

Treat pipeline as a product with a backlog, a release cycle, and a metric that matters. The eight-part RevOps OS we install for growth-stage teams.

RevOps stopped being a support function around 2023. The best teams now run revenue the way engineering runs software: with a backlog, sprints, on-call rotations, and shipped changes measured against a north-star metric.

The RevOps OS has eight parts. Definitions, data, forecast, pipeline council, experiments, tooling, enablement, and comp. Miss any one and the system leaks.

Definitions come first. Agree — in writing — on what a lead, an MQL, an SQL, a stage-2 opportunity, and a closed-won deal actually mean. Half of RevOps disasters trace back to a missing definition.

Data is the substrate. One source of truth, one identity graph, one warehouse. If marketing, sales, and finance disagree on ARR, you don't have a RevOps problem, you have a data-model problem.

The forecast is the weekly heartbeat. Bottom-up commit, top-down goal, and a variance analysis every Monday. The forecast is not a spreadsheet — it's a conversation about what's changing.

The pipeline council meets weekly with sales, marketing, CS, and product. Its only job is to unblock deals and kill dead ones. No status updates; only decisions.

Experiments are how the system learns. Every quarter, RevOps runs 3–5 experiments — pricing tests, ICP shifts, channel bets — with a documented hypothesis and a kill criterion.

Tooling, enablement, and comp are the enforcement layers. The stack encodes the process, enablement teaches it, and comp rewards the behavior that produces the number. Wire them together or none of them work.

Frequently asked questions

RevOps — answered

When should I hire a first RevOps leader?
At $3–5M ARR or 15+ quota carriers, whichever comes first. Before that, a fractional operator is enough.
Should RevOps report to sales, marketing, or finance?
To the CRO if you have one, otherwise to the CEO. Never to a single function — it creates bias in the data.
What's the single most valuable RevOps hire?
A senior analyst who owns the forecast model. It's the highest-leverage seat in the org.
How do I know my RevOps is working?
Forecast accuracy inside ±5%, cycle time trending down quarter over quarter, and no meeting where anyone argues about which number is right.
