The B2B ICP: the one-page document that fixes most pipeline problems

If your pipeline is stuck, the answer is almost never the tool. It's the ICP. Here's the one-page format we use to fix it in an afternoon.

Nine out of ten times, when a B2B team comes to us saying their outbound is broken, their ICP is wrong. Not bad — wrong. Too broad, too aspirational, or written by committee. A bad ICP turns every other GTM decision into noise.

The format that works is one page. Industry, sub-industry, size band, geography, tech-stack signals, recent-event triggers, and the one human role that signs the cheque. That's it. If it spills to a second page, you are not making decisions, you are listing aspirations.

Pick the segment where you have already won three deals without trying. That is your real ICP. The segment where you wish you would win deals is a marketing fantasy until proven otherwise.

Triggers matter more than firmographics. A Series B fintech that just hired a Head of Compliance is a buying signal. A Series B fintech with 200 employees is a list.

Test the ICP with a 200-account list and a four-week outbound sprint. If reply rates are under 3%, the ICP is wrong, not the message. Rewrite it and test again.

Once it works, defend it ruthlessly. The single biggest cause of ICP drift is the founder hearing about an interesting deal in an adjacent vertical. Note it, move on. Drift kills compounding.
