AI SDR vs. human SDR: the real economics in 2026
Fully-loaded cost, ramp time, output, retention. The honest numbers behind the question every CRO is asking this year.
The AI-vs-human SDR debate is mostly framed wrong. It's not 'either/or.' The right question is which parts of the SDR job are best done by software and which by a person, and how the economics actually compare when you account for ramp, attrition, and overhead.
A fully-loaded human SDR in 2026 costs £75–110k in major markets once you include salary, commission, tooling, management overhead, and PTO. Average ramp to full productivity is 4.5 months. Average tenure is 14 months. The maths is brutal.
An AI SDR stack — sending domains, signal data, LLM tokens, orchestration software, and ~10 hours/week of human supervision — costs £2.5–6k/month at scale. Ramp is 21 days. Tenure is, by definition, infinite.
On output, the gap is large at the top of the funnel. A well-run AI agent produces 8–15 qualified meetings per month per ICP segment. A median human SDR produces 6–12. The ceiling is higher for AI because volume is no longer a bottleneck.
Where humans win is at the bottom of the funnel — handling replies, qualifying messy edge cases, building trust on a call, navigating procurement. AI is rapidly improving here too, but a human still closes the gap between 'interested' and 'committed' faster.
The right structure is one human Account Executive per two or three AI agents, supported by a fractional ops engineer. This pod outperforms a 6-person SDR team on every metric we measure, including morale.
The cultural shift is harder than the technical one. Sales leaders who built their careers managing humans struggle to manage agents. Those who learn to do both have an unfair advantage for the next five years.
Frequently asked questions
AI Outreach — answered
- Will AI replace SDRs entirely?
- Top-of-funnel: largely yes. Bottom-of-funnel: no. Expect SDR teams to shrink by 60–80% while AE teams grow.
- Can a small team run AI SDRs effectively?
- Yes. Many of our best programmes are run by a founder plus one ops person. Headcount is no longer the constraint.
- Do AI SDRs hurt brand?
- Only when run carelessly. Done well, recipients can't tell — and when they can, the quality of the relevance overrides any negative signal.
